AI approval matrix

As AI agents take on more delivery work, every team needs one clear answer: who approves what the AI did? This matrix sets that out by kind of action. Copy it, then change the roles to yours.

How to use it

  • Approve by kind of action, not by tool. The same model can draft a note or change access; the risk is in the action.
  • Never let the high-risk rows run unattended. Merges, releases, external messages and access changes need a person.
  • Keep the record where the work is. An approval nobody can find later did not happen.
  • Review the matrix every quarter. As tools gain abilities, actions move up the table.

Questions

Why do teams need an AI approval matrix?

Because AI tools now draft, change and sometimes act on delivery work, and without agreed rules nobody knows who is accountable for the result. A matrix sets out, by kind of action, who approves it and what record is kept, before something goes wrong.

Should AI ever merge code or release on its own?

For most teams, no. AI can write the change, but a person should review the merge, and a named release owner should make the release decision, with a record of both. Lower-risk actions, such as drafting notes, need far less control.

Do this on your real delivery.
